    Getting more booked work out of the plumbing inquiries you already receive

    Before you buy more demand, look at what happens to the demand you have. In most plumbing companies the largest losses are not on the website at all. They are in the first ninety seconds of a phone call, in the quote that nobody followed up, and in the freeze week where triage collapsed. The argument of this page is that a single metro does not give a plumbing shop enough volume to prove small design changes, so the work should go where the losses are large and visible: intake questions, outcome tracking, follow up, and reading your results by jurisdiction instead of blending the whole metro into one number.

    Ask which municipality the house sits in before you promise an arrival window

    Location changes the job here in ways an address field alone does not capture, so it belongs at the top of the intake script.

    The City of St. Louis is an independent city, legally separate from St. Louis County, and the county holds a long list of small municipalities that each run permitting and inspection their own way. A drive of twenty minutes can cross a dozen of them.

    So an arrival promise made on drive time alone is only half informed. Anything that touches a permit, a street cut or an inspection has an administrative clock attached that varies by jurisdiction, and the person on the phone should know which one applies before they commit to a day.

    Put the question early and make it natural. Which city are you in. Is that in the county or in the city. That is a normal local exchange here, and asking it is one of the fastest ways to sound like a shop that actually works this metro.

    Log the answer as structured data rather than free text. It costs the office nothing at intake and it is the field that makes every later report readable.

    When pipes burst across the metro at once, triage is the only thing that scales

    A hard cold stretch does not test how fast you answer, it tests whether you can sort what you answer.

    Real winters produce days where the calls arrive faster than any crew can absorb. Answering every one politely and booking them in order is the worst available outcome, because it fills the board with whatever came first rather than what mattered most.

    Write the triage rules before the weather does it for you. Active uncontrolled water outranks no hot water. A customer with a working shutoff can wait longer than one without. A commercial account with a tenant flooding is a different priority than a slow drip.

    Train the second question too. Is the water shut off, and do you know where the shutoff is. Walking a homeowner to their shutoff during the first call sometimes converts an emergency into a scheduled visit, which is better for both of you.

    Decide the overflow policy in advance. Whether you keep a waiting list, whether you refer out, and what you say to someone you cannot reach today. The unscripted version of that conversation is where reviews get damaged.

    Give every inquiry an outcome code, including the jobs you turned down

    Without disposition data, every conversion conversation is opinion, and the loudest opinion in the room wins.

    Most plumbing shops can tell you how many calls came in and almost none can tell you what happened to them. The gap between those two numbers is where the money is.

    Code every inquiry to a short list of outcomes. Booked. Quoted and pending. Quoted and lost on price. Out of area. Wrong trade. Could not reach. Refused by us and why. Keep the list short enough that a busy office will actually use it.

    Two codes matter more than people expect. Out of area tells you whether your marketing geography matches your dispatch reality. Refused by us tells you what kind of work you are quietly declining, which is often more revealing than what you win.

    Give it a month and patterns show up on their own. Usually a specific source produces calls that never book, a specific service line loses on price every time, and a specific hour of the day accounts for most of the could not reach codes.

    The unreturned water service quote is the most expensive open loop you have

    Big ticket plumbing work dies in the follow up gap far more often than it dies in the conversation.

    A sewer lateral replacement or a water service line is a considered purchase. The homeowner collects quotes, talks to a spouse, checks whether they can pay for it, and often goes quiet for two weeks. Silence is not a no.

    Build a follow up sequence and assign it to a person. A same day recap in writing. A check in a few days later that offers to answer questions rather than asking for a decision. A final one that closes the loop honestly.

    Answer money before it is raised. If financing exists, put it in the quote document rather than waiting for an awkward question. The moment a homeowner realizes they cannot pay for something is the moment they stop replying, not the moment they call to say so.

    Photos and video help here more than persuasion does. A camera feed of the failing line, the trench route, the restoration plan. Documentation moves a decision along in a way that a follow up call asking whether they had a chance to review it never will.

    You have enough calls to rewrite a phone script and never enough for a split test

    One metro produces plenty of volume for fixing obvious losses and nowhere near enough to prove a small change on a button.

    Split testing needs a lot of similar events to detect a small difference. A single plumbing company in one metro, with seasonal demand and a mix of emergency and planned work, does not generate that. Any test that appears to win in three weeks was probably noise.

    So change the target. Instead of proving a two percent lift, hunt for losses big enough to see without statistics. Unanswered calls after five. Forms that arrive with no phone number. Quotes never followed up. Out of area calls arriving from a geography you are paying for.

    Rank the fixes by the size of the loss and do them in order. Almost every plumbing shop we have looked at has at least one leak large enough that fixing it dwarfs anything a headline test could produce.

    Where testing does earn its place is in slow, structural comparisons: an intake script against the previous one over a full season, a quote format against the old one across dozens of jobs. Judge those on booked work, and give them long enough to mean something.

    Metro East jobs and county jobs close at different speeds, so stop blending them

    A single metro wide conversion rate averages markets that behave differently and hides the half that is underperforming.

    Break the numbers apart the way the metro is actually built. The City of St. Louis. The county municipalities you serve. St. Charles County. The Metro East across the river, which runs under a different state's rules entirely.

    Expect them to look different. Close rates, average ticket, how long a quote sits, how often you are the only bid. One area may produce plenty of calls that rarely book while another produces fewer calls that almost always do.

    The reporting rule is the same one your dispatcher already follows without thinking about it. Never let one number stand for two governments. A blended metro average describes a business nobody actually runs.

    Once the data is split, decisions get easier. You will see which geography deserves more marketing money, which deserves a different script, and which one you should probably stop serving so you can answer the phone faster everywhere else.

    Is conversion work worth doing before we increase our ad budget?
    Usually yes. If a meaningful share of calls go unanswered after hours, or quotes go out with no follow up, then more spending buys more of the same leak. The intake and follow up fixes are also cheaper and faster to implement than most media changes.
    What should we actually track for each inquiry?
    At minimum the source, the municipality, the service type, and a final outcome code. Include codes for out of area and for work you refused. Those two are the ones that expose mismatches between what your marketing buys and what your trucks do.
    Can you A/B test our booking form?
    Rarely in a way that is worth trusting. A single plumbing company in one metro does not generate enough similar events to detect small differences, especially with seasonal swings. We would rather find the losses large enough to see plainly and fix those in order.
    How do we handle calls during a hard freeze without wrecking our reviews?
    Decide the triage rules and the overflow script in advance, then use them. Sort by severity rather than arrival order, help callers find their shutoff on the first call, and be direct with people you cannot reach today. A clear no earns more goodwill than a window you miss.
    Should we be quoting big jobs over the phone?
    Generally not for lateral or water service work, where what you cannot see decides the price. What helps is explaining the process, being clear about any diagnostic or trip fee, and getting to a camera inspection quickly. Permitting practice varies by municipality, so it is worth telling the homeowner to confirm specifics with their local building department rather than guessing on a call.

    Rules that affect your marketing

    License numbers belong in advertising, as with the other trades. The more useful local variable is that water source, water chemistry and sewer versus septic service differ between neighboring municipalities, which changes which problems a plumber is actually called about and therefore what the page should be about.
